Why Hiring Alone Won’t Solve the Technician Shortage

As demand for data center talent continues to accelerate, organizations are hiring faster than experience can be built. With the widening junior–senior skill gap becoming one of the industry’s biggest operational challenges, here’s what leading operators are doing about it.

Finding qualified technicians has become one of the defining challenges facing the data center industry. With AI-driven growth accelerating the construction of new facilities and experienced operators continuing to retire, organizations are competing for the same limited talent pool. According to the Uptime Institute’s 2026 Global Data Center Survey, nearly two-thirds of operators report difficulty retaining staff, finding qualified candidates, or both.

Most conversations stop there. They focus on open positions, recruiting strategies, or how quickly organizations can hire. Beneath the hiring numbers, though, another trend is reshaping operations: many organizations now have a very different mix of junior and senior technicians than they did only a few years ago.

As organizations expand, they’re also broadening their recruiting tactics, bringing in talented people from adjacent industries and apprenticeship programs. That’s a positive development for the industry, but it also means many teams have a different balance of junior and senior technicians than they did even a few years ago. Workforce growth and workforce readiness aren’t the same thing. As teams become more varied in experience, the systems surrounding them have to become more intentional.

Experience is Built Over Time, but Operational Complexity isn’t Waiting

Experience has always been one of the industry’s most valuable assets because it can only be earned in the field. By doing things like commissioning equipment and responding to incidents, technicians learn the nuances of how complex systems behave under real operating conditions. 

And unlike headcount, experience can’t be accelerated; it has to be developed and preserved over time. As experienced technicians change roles or leave the organization, years of operational knowledge can disappear with them unless it’s intentionally captured and shared.

Adding to that challenge, the environments technicians are stepping into today bear little resemblance to those of even a decade ago. AI/HPC deployments have accelerated the adoption of higher-density infrastructure and new cooling technologies, while aggressive construction timelines leave less time for experience to develop naturally. New technicians are supporting significantly more complex environments than those their predecessors encountered at the same stage in their careers.

Small Signs of a Larger Shift

Most organizations won’t be able to identify the experience gap through a single incident. Leaders will start recognizing it through the growing number of everyday decisions needing additional oversight or support:

  • Supervisors spend more time reviewing work
  • Onboarding takes longer before technicians are fully independent
  • Certain shifts become more dependent on a handful of experienced individuals
  • Consistency begins to vary between teams or locations

None of these issues necessarily indicate poor performance, but together they point to an operating model that’s relying on experience to scale faster than it can actually be developed.

A Better Question Than “Do We Have Enough Technicians?”

The technician shortage isn’t going away, and neither is the growing gap between junior and senior experience. Rather than asking how quickly they can hire, leadership teams should start asking a different set of questions:

  • Where are we still relying on individual experience rather than repeatable operating practices? If one technician consistently becomes the person everyone calls for difficult situations, that’s an operational dependency worth understanding.
  • Which workflows require years of experience to execute confidently? Not every task carries the same level of risk. Identifying where judgment matters most helps organizations prioritize where standardization, coaching, and oversight will have the greatest impact.
  • How long does it take a new technician to become fully effective? If that timeline continues to grow as infrastructure becomes more complex, it may be a sign that the operating model, not just the hiring strategy, needs to evolve.

Those questions won’t eliminate the experience gap overnight, but they provide a clearer picture of where it’s creating operational risk in organizations today. Experience will always take time to build, but operators have the opportunity to create an operating model that captures what teams learn along the way, so every new technician starts from a stronger foundation than the one before them.
